Vendor vs. build decisions: The agent ecosystem is exploding with vendors offering prebuilt agents for specific functions and platforms for building custom agents. Your strategy should clarify when to buy versus build. Common functions like meeting scheduling or document summarization probably don't warrant custom development. Core business processes that differentiate your operations likely do.
I've seen organizations rush into agent deployments without this strategic foundation. They build point solutions that don't integrate, accumulate technical debt, create inconsistent user experiences, and struggle with governance. Then they spend two years remediating what should have been strategic from the start.
Planning for Agent Adoption
The biggest barrier to agent success isn't technical—it's organizational. Agents change how work gets done, which threatens existing roles, processes, and power structures.
A large insurance company deployed agents for claims intake and immediately faced resistance from claims adjusters who felt the technology was replacing them. The company had framed the project as "improving efficiency," which adjusters correctly interpreted as "we need fewer of you."

Begin by identifying processes that are high-volume, reasonably structured, and currently consuming significant human time. Look for work where employees would rather be doing something else—that's usually a sign the work is automatable and the humans won't resist the change.
Assess your technical readiness. Do you have APIs for the systems agents need to interact with? Can you log transactions and decisions for audit and improvement? Do you have the data infrastructure to support agent decision-making?
Start small but think big. Your first agent deployment might handle one narrow process, but architect it with the understanding that you're building the foundation for an agent ecosystem. Get the integration patterns, governance frameworks, and organizational change management right on a small scale before you expand.
Most importantly, assign ownership. Agent strategy can't be a side project for IT or a skunkworks experiment in innovation. It needs executive sponsorship, cross-functional leadership, and dedicated resources. The companies winning with agents have chief AI officers or equivalent roles with clear authority to coordinate across business units.
